Buyers no longer start with ten blue links. They ask ChatGPT, Perplexity, or Google’s AI Overview to shortlist vendors — and the answer they get is assembled from sources you may never have optimised for.

That shift moves the fight from rankings to citations. Here is how we think about it, and what we do about it for B2B teams.

What actually changed

Answer engines compress the funnel. Instead of a results page a buyer scans, they get a short synthesis with three or four brands named inside it. Being on page one of Google no longer guarantees you are one of those brands.

  • Discovery happens inside a single generated answer, not a list.
  • Third-party sources — review sites, comparisons, docs — carry disproportionate weight.
  • Freshness and structure matter more than raw domain authority.
  • Share-of-voice is measurable per prompt, not per keyword.

How to measure it

Start with the commercial prompts your buyers actually type: category definitions, alternatives, comparisons, and pricing questions. Run each across the major engines on a weekly cadence and log whether you appear, how you are described, and which sources the engine leaned on.

That log becomes the roadmap. Every prompt where a competitor is cited and you are not is a concrete, fixable gap.

Best practices

 

→ Start with branded and comparison prompts. These are the queries that are already about you — losing them is the most expensive kind of invisibility.

→ Engineer the sources, not just the site. Most citations come from pages you do not own. Earn placements where the engines already look.

→ Write answers, not essays. Clear definitions, tables, and short structured sections get retrieved far more often than narrative prose.

→ Track weekly, act monthly. Engines refresh at different speeds; a weekly log lets you see movement before it becomes a trend.
